The recipient must decide what requires attention, reconstruct the history, and discover whether they are being asked for permission, a recommendation, or an answer.

The message is brief. The work it creates is considerable. I would judge professional writing partly by that transferred burden. A writer can save several minutes by leaving the decision implicit, then consume those minutes many times over across the people expected to interpret it. The useful question is what the reader can now do with the information.

TalkShop’s 2026 writing programs with the Development Bank of the Philippines included Technical Writing for Bankers and Advanced Business Writing. They addressed a responsibility that extends beyond polished sentences: making specialized knowledge useful to the person who must evaluate it and act.

The decision hidden inside the message

The difficulty is partly psychological. In five experiments reported in 2005, Justin Kruger and colleagues found that people overestimated how effectively they conveyed meaning through email, particularly tone. Writers had access to their own intended delivery, while readers did not. The research examined experimental communication tasks rather than corporate approval chains, but it exposes a familiar risk: the sentence in your head contains information that the sentence on the screen may never deliver. [1]

Before drafting, I would ask what responsibility the sender is retaining. A professional may need approval from someone senior, but they can usually identify the matter requiring approval. They may be unable to resolve a discrepancy, yet still explain where it sits. The email should make that contribution visible before asking another person to supply the remaining judgment.

Imagine a project update that opens with two paragraphs of background and ends with a request for approval. The recipient may skim it as information and move on. Starting with ‘Please approve the revised delivery schedule by Thursday so we can confirm supplier availability’ makes the decision visible immediately. The supporting explanation can follow.

Consider what happens to “For your guidance” in a busy executive’s inbox. The recipient opens the thread, finds several competing suggestions, and postpones the response until there is time to investigate. The sender later follows up because the matter is urgent. Both have spent attention without establishing the decision. The delay began before the first follow-up, in the structure of the original request.

Before writing, finish this sentence privately: “After reading this, the recipient should be able to…” If the ending contains several unrelated actions, consider whether they belong in one message.

This preparation also improves your subject line. “For approval: revised workshop schedule by Friday” gives the reader a useful expectation. “Important update” asks them to discover the purpose inside the message. Choose the degree of specificity that fits the confidentiality and context of the work. The subject line should help the recipient find the message again when the decision becomes relevant.

When colleagues use different first languages, review idioms and shorthand with particular care. A phrase that feels friendly or obvious to one writer may require interpretation from another reader. Choose direct wording for the action and retain the technical terms the work requires. The aim is a shared understanding of the task, with enough context for the reader to respond accurately.

This also matters when correspondence moves between local and international teams. Spell out an unfamiliar institutional abbreviation on first use. State the relevant date or time clearly when schedules differ. Avoid assuming that a reader shares your organization’s conventions for approval, escalation, or document naming. These are practical adjustments to the message, rather than judgments about anyone’s language ability. A professional writer anticipates the information another capable person may reasonably need before they can act on the request. The reader should not have to infer the missing convention.

A recommendation the reader can examine

Take particular care with confident language. ‘The supplier will deliver on Monday’ means something different from ‘The supplier has proposed Monday, subject to stock confirmation.’ Editing away that condition may make the sentence cleaner while making the message less accurate.

A useful executive recommendation makes its reasoning inspectable. State the proposed action, explain the grounds, and disclose the important limitation. ‘I recommend proceeding with Supplier A because its confirmed capacity meets the deadline. Its price is higher, and Procurement still needs to validate the revised quotation.’ A decision-maker can now examine the tradeoff. Removing the qualification to sound decisive would make the recommendation harder to evaluate responsibly.

There is a useful difference between background that explains how you reached the problem and context that affects the reader’s decision. The first can usually be summarized. The second must remain visible. If an estimate assumes a particular headcount or a recommendation depends on unconfirmed capacity, the reader needs that condition even when it interrupts an otherwise elegant sentence.

Imagine a hypothetical training proposal with two venue options. One is less expensive but requires the group to leave the office for a full day. The other costs more but allows essential personnel to remain available. A recommendation based only on price hides a real operational consideration. The writer should identify the difference and explain why the proposed choice serves the organization’s requirement.

Useful context is selected around the decision. Ask what information could reasonably change the reader’s answer. Bring that information into the main message. Place supplementary calculations or background correspondence in a clearly named attachment. Tell the reader which section matters. An attachment should support the argument rather than conceal the argument inside a document the recipient must search independently.

Good writing also respects the reader’s authority. A request for approval should identify the decision that is actually theirs to make. Sending a long thread with ‘For your guidance’ may transfer the work of defining the problem upward. Give your recommendation and specify where you need a decision. That is a more useful contribution than making seniority substitute for missing analysis.

The forwarded thread becomes more useful when the sender adds a recommendation. “I suggest Option B because it meets the delivery date. Please approve the additional cost” makes the request inspectable. The recipient can disagree with the reasoning, ask for evidence, or approve the tradeoff. A bare request for guidance gives them less to assess and more to reconstruct.

For example, write, “Mara will consolidate the comments. Finance and Operations, please send your revisions to her by Tuesday noon. I will review the consolidated draft on Wednesday.” The names here are illustrative, but the structure is transferable. It identifies contributions, sequence, and the point at which approval occurs. Each recipient can see how their action connects with the next person’s work.

Be careful with “we” when accountability matters. “We will submit the document” may be appropriate in a client-facing commitment, provided the internal owner is established. Within the team, identify who will send it and who must clear it. Courtesy and precision can coexist. Naming responsibility need not sound accusatory when the language describes the work plainly and gives people a realistic opportunity to complete it.

When pressure enters the correspondence

Writers sometimes communicate urgency through punctuation, repeated follow-ups, or phrases such as “ASAP.” Those signals convey pressure more clearly than they convey a deadline. If timing matters, state the required time and explain the dependency. A recipient can make a more responsible choice when they understand what another person is waiting for and what will happen if the response arrives later.

Consider the difference between “Please send immediately” and “Please send the confirmed headcount by 2 PM so the venue can finalize the meal allocation today.” The second version supplies a reason and a usable time. If the recipient cannot comply, they can raise the constraint while the writer still has an opportunity to negotiate. A clear deadline makes a timely conversation possible.

When a deadline changes, acknowledge the change directly. Do not imply that an accelerated request was always the agreement. Explain what has prompted the revision and ask which commitments it affects. Professional writing should preserve the record of decisions. It should also recognize that the reader may be managing several legitimate priorities, each carrying consequences beyond the sender’s immediate concern.

Tone deserves the same care as structure. ‘As already explained’ may be intended as a reference to an earlier discussion, yet it can sound like an accusation. If the history matters, state it neutrally: ‘The requirements are in the attached note dated 12 October.’ You preserve the record without asking the recipient to work through an unnecessary interpersonal complication before addressing the task.

A corrective message can also transfer avoidable work. If the writer combines a factual issue with speculation about a colleague’s attitude, the recipient must answer two matters at once. One concerns the document; the other concerns their reputation. I would remove the accusation unless the conduct itself is the subject of an appropriate performance conversation. Keep the immediate repair specific.

A corrective email should make the next step clear. Identify the relevant requirement, describe the gap, and state what needs to be returned. Where the matter needs discussion, invite that discussion with a specific question. “Please explain whether the figures were unavailable or whether a different reporting period was used” is more useful than a broad request for an explanation that the recipient may experience as an accusation.

Warmth can be brief and sincere. Acknowledge useful work where you can identify it. Thank a colleague for a concrete contribution rather than adding praise that feels unrelated to the correction. Avoid using elaborate politeness to hide an unclear request. The reader should be able to understand both the professional standard and the manner in which you expect colleagues to work together.

The revision that changes what you promised

An AI revision creates another place where responsibility can become blurred. The software offers the wording, but the organization appears to make the statement. I would read the revised draft as a set of claims and commitments before reading it as prose. Which of those claims can the records support? Which of those commitments is the sender authorized to make?

When AI helps revise a document, check the verbs closely. A proposed delivery date can become a confirmed commitment. A possible cause can become the explanation. A tentative interpretation can acquire the tone of a finding. These changes may be subtle enough to escape a quick read. Compare the revised draft with the underlying records, especially where the institution is making a promise, attributing responsibility, or describing uncertainty.

When using an AI tool, begin with information you are authorized to provide and follow your organization’s rules for handling it. Give the tool a defined task, such as improving sequence or reducing repetition. Then compare the revision with your original meaning. An elegant paragraph can introduce a certainty, commitment, or explanation that the underlying records do not support.

Imagine that an assistant rewrites “The supplier has indicated possible availability” as “The supplier has confirmed availability.” The second sentence sounds reassuring. It also changes the status of the information. An approver may now authorize expenditure on a basis that does not exist. Fluency is useful only after the writer has checked what the revision asks another person to believe.

The writer also needs to inspect omissions. A shortened version may remove a qualification because it looks secondary to the main idea. Restore it if it affects the decision. Keep the supporting records available and verify names, dates, amounts, and responsibilities against them. The final review belongs to the person who understands the work and will answer for the communication.

A writing standard that survives the next assignment

A long email thread can preserve valuable history while making the current decision difficult to find. When the matter reaches a new stage, summarize where it stands. Identify the latest agreed position, the outstanding question, and the response needed now. Retain the thread where it serves the record, but do not require the recipient to reconstruct the entire sequence before they can act.

Attachments benefit from similar care. Give files names that distinguish the subject and version. Tell the recipient whether a document is for information, comment, or approval. If only one section has changed, identify it. A reviewer should not have to compare two lengthy documents merely to discover which paragraph they are being asked to examine. The writer can reduce that effort before sending.

The same discipline applies when a colleague inherits the matter. Can they identify the current decision without reading every message from the beginning? A concise status paragraph can distinguish what was approved, what remains proposed, and what must happen next. That paragraph earns its place by preserving continuity. It should not quietly convert an old suggestion into an agreement nobody actually made.

Before sending an important message, check whether the reader can identify:

The action or decision you need.

The evidence supporting your recommendation.

The deadline and the person responsible.

The important uncertainty or condition that still applies.

For a writing review, I would place the draft beside the decision it is meant to support. Ask the writer to identify the sentence that makes the request and the evidence that makes the recommendation reasonable. If either is difficult to locate, revise the argument first. Editing the tone cannot resolve a decision the writer has not yet defined.

A business writing workshop becomes more useful when participants work with the documents their readers actually receive. A report, request for approval, or customer response gives the facilitator something concrete to examine. What decision does it support? Which sentence creates ambiguity? Where does the reader have to infer responsibility? The discussion moves beyond a general preference for polished language.

Managers can reinforce this work by giving feedback on function. Instead of saying that a draft is “not executive enough,” identify the missing recommendation or unsupported conclusion. Ask the writer to explain the proposed action and its conditions aloud. Then help them give the written version the same clarity. Specific feedback teaches a repeatable choice rather than a vague impression of seniority.

This is where the manager’s feedback matters. If every revision rewards a more impressive phrase while leaving weak reasoning untouched, the writer learns what appearance to optimize. Ask instead which uncertainty was preserved and which unnecessary burden was removed from the reader. Those questions connect language with judgment, and give the writer a standard they can use without waiting for another complete rewrite.

Before sending your next important email, read it without supplying the explanation that exists only in your head. Identify the decision, the recommendation, and the condition that could change it. Then ask whether the recipient has enough information to respond responsibly, including the freedom to disagree with your reasoning.

The reader’s attention is part of the cost of your message. Spend it on examining the issue, rather than discovering what the issue is. A good email leaves the next decision clearer than it found it.

Explore related TalkShop programs

TalkShop develops business and technical writing programs using the documents and decisions that matter in your organization.
